Background I run a subscription-based service and have been using Google Ads to acquire customers. My initial promo ($24/month from 1/24-1/31) was successful, but since switching promos on 1/31, conversions have dropped to zero despite maintaining good ad performance. Key Data Points • Successful Promo (1/24 - 1/31) o Price: $24/month o 1128 impressions, 127 clicks, 9 signups o Conversion rate: 7.08% • New Promo (Started 1/31 at 8 PM) o Price: $29/month o 217 impressions, 28 clicks, 0 signups • Further Pricing Tests (No Signups) o $10/month (2/1 10 PM - 2/2 9 PM) → 155 impressions, 16 clicks, 0 signups o $34/month (2/2 9 PM - 2/5 8:40 PM) → 317 impressions, 30 clicks, 0 signups o $27/month (2/5 8:40 PM - 2/7 9 AM) → 140 impressions, 17 clicks, 0 signups o Returned to $24/month (since 2/7) → 307 impressions, 34 clicks, 0 signups Adjustments I’ve Made & Findings 1. Device Targeting: o Initially, I noticed most conversions came from PC users. o Disabled mobile/tablet bidding, but conversions did not return. o Recently re-enabled mobile bids with a 50% bid decrease—still no conversions. 2. Website Factors: o A section of my website was broken from 1/25 - 1/29. Since over half of my signups occurred during this period, I tested removing this section but saw no impact. o Re-added section on 2/10—still no conversions. 3. Google Ads Performance: o Click-through rate (CTR) remains stable, indicating ad performance is still strong. o The only ad changes have been pricing variations. o Audience behavior appears to have changed since 2/1. The Problem • Despite consistent ad performance (CTR and clicks), conversions have completely stopped since 2/1. • Testing different price points has not restored conversions. • The website hasn’t changed except for the promo offers. • It’s unclear whether this is due to pricing, audience shifts, or external factors (e.g., competition). What I Need Help With 1. Diagnose the sudden drop in conversions. o Analyze whether my audience targeting changed after 2/1. o Identify whether competitors may be affecting conversions. 2. Optimize my campaign strategy. o Determine if pricing needs to be adjusted or stabilized. o Assess if ad fatigue or audience exhaustion is an issue. o Suggest landing page/test changes that might improve signups.

While each persona/cohort has its own messaging, we do not need unique landing pages for every campaign. Success Criteria All campaigns go live without Google policy violations. Conversion tracking accurately reflects core KPIs (sign-ups, extension installs, purchases). Reasonable CPC/CPA performance within agreed budget. Minimal overlap or cannibalization among cohorts/personas. Suggested Project overview Week 1 Finalize and launch 1–3 high-priority campaigns (e.g., top-performing personas/cohorts) as soon as possible. Ensure tracking is correctly set up in Google Ads, GA4, and Tag Manager. Week 2 Evaluate initial performance data from the launched campaigns. Refine keywords, negative keywords, and bidding strategies based on real-world results. Prepare the remaining campaigns (ad copy tweaks, alignment with policy). Launch the remaining campaigns for all other personas/cohorts. Week 3 Optimise and adjust ad group structure, budgets, and bidding if needed to minimize overlap. Campaign & Ad Group Structure Create separate campaigns (or an overarching campaign with multiple ad groups) for each of the 8 personas and 10 cohorts, based on the provided naming and data. Use our provided spreadsheet (Campaign & AdGroup Name, Cohort Name, Short Description, etc.) as the core reference. Ensure minimal overlap or internal competition (“cannibalization”) across campaigns/ad groups. For specific cohorts, uses cases and Personas, see table here (tab Cohorts) Ad Creation Use the 5 Ad Titles and 4 Ad Descriptions we’ve provided for each persona/cohort, editing for Google Ads character limits. Insert callouts, sitelink extensions, and extensions relevant to each persona/cohort (where appropriate). Align final text with Google Ads policies so that ads are approved. Keyword Research & Negative Keywords Expand on our suggested Keywords to Target and Negative Keywords with your own keyword analysis. Ensure that ad groups do not compete for the same keyword sets, thus avoiding self-bidding or “keyword cannibalization.” Identify any high-cost, low-intent queries to exclude. Bidding & Budget We have a small budget. We don’t want to spend too much before we see some traction. So maybe put 20 USD per day per campaign to see if it works or not. And then double down on it. Our spreadsheet includes a suggested max CPC guideline for each persona/cohort, but this is open for discussion of course. Optimize campaigns for conversion-based bidding (e.g., target CPA or maximize conversions) once initial data is gathered.
