If we are satisfied with the work and relationship, we will proceed to a 90-day performance campaign, with the potential for ongoing management if agreed KPIs are achieved. ### Immediate priority Our advertising performance declined sharply from 17 August 2026, coinciding with Google’s changes to target-based bidding for limited-by-budget campaigns. We need someone to determine whether the decline was caused by that update, conversion tracking, campaign settings, budget constraints, bidding targets, Merchant Center eligibility, feed problems or another issue. We do not want Google’s automated recommendations repeated back to us. We need an experienced person who can diagnose the account commercially and technically. ### Initial audit and technical requirements The first stage must include: * Audit of Google Ads, GA4, Google Tag Manager, Merchant Center and Squarespace. * Reconciliation of real Squarespace orders across direct card payments, Link and Afterpay. * Confirmation that revenue, AUD currency, transaction IDs and individual product IDs are captured accurately and without duplication. * Review of primary conversion goals, attribution, enhanced conversions and bidding data. * Merchant Center and product-feed audit, including adult classification, disapprovals, supplemental-feed rules, product categories, brand and variety fields, stable product IDs and listing eligibility. * Review of Performance Max, Shopping and Search campaigns, including change history, search terms, placements, CPCs, budget limitations and bidding strategies. * Clear written findings and a proposed change list before campaigns are rebuilt or materially changed. All major budget, bidding, campaign, conversion-goal and product-exclusion changes must require our approval. ### Commercial objective and KPIs Our objective is consistent, profitable, incremental wine revenue—not inflated conversion numbers or revenue acquired at a loss. Wine gross margin averages approximately 30%. After payment costs, freight support and other variable costs, contribution margin is closer to 25%. This means: * Approximately 400% ROAS is only advertising break-even. * Our minimum working target is 600% tROAS. * Thin-margin products may require a higher target or exclusion. * Profitability must remain positive after advertising and management fees. For context, a 600% ROAS produces $6 of revenue for every $1 of media spend. At a 25% contribution margin, this leaves approximately $0.50 after advertising, before management fees and fixed overheads. We also want reporting that separates brand from non-brand traffic, new from returning customers, and identifies which products, categories and margin bands are generating profitable sales. ### Engagement structure **Stage 1:** Immediate audit, tracking repair and recommended campaign structure. **Stage 2:** If the initial work is satisfactory, a 90-day campaign covering implementation, optimisation and concise weekly reporting. **Stage 3:** Longer-term management if tracking remains reliable and agreed revenue, ROAS and profitability KPIs are achieved. Art of Yost is an established artist brand preparing for an art show in Tampa on October 15, followed by Miami Art Week/Art Basel. We are improving the brand’s Shopify customer experience and building a measurement system across website activity, ecommerce, original-art inquiries, collector leads, events, QR codes, email and future advertising. Art of Yost does not currently have a Google Analytics account or established analytics infrastructure. We need a US-based analytics specialist to build the foundation from the ground up, validate it before Tampa and document it for long-term ownership. This is not intended to be a temporary event-tracking setup. The immediate priority is Tampa, but the system must also support Miami/Art Basel, future events, ecommerce growth and ongoing business decisions. Project team and ownership You will collaborate with: Bradford, who leads strategy, project coordination and approvals ECOMPLIX, which owns Shopify UX/UI, pages, forms, fields and Shopify-side tracking hooks A Klaviyo/CRM specialist, who owns CRM configuration, consent, segmentation, lead routing and lifecycle automation Alex Yost and the Art of Yost team, who provide business, artwork and customer information You will own Google Analytics, Search Console, measurement architecture, event requirements, source standards, analytics validation and reporting documentation. Phase 1 objectives The initial engagement should: - Establish client-owned Google analytics accounts and properties - Configure GA4 and Google Search Console - Determine whether Google Tag Manager is needed and configure it if appropriate - Implement reliable Shopify ecommerce measurement - Measure separate Print and Original customer journeys - Track collector inquiries, VIP registration and other important lead actions - Establish a consistent UTM, QR and campaign-source framework - Support Tampa’s landing pages and artwork-specific QR journeys - Coordinate data requirements with ECOMPLIX and the Klaviyo specialist - Validate the full system before Tampa - Establish reporting that can compare Tampa, Miami/Art Basel and ongoing website performance - Leave Art of Yost with clear ownership and documentation Required scope and deliverables 1. Client-owned analytics account setup Guide the creation and configuration of the required client-owned Google assets, including: - Google Analytics account - GA4 property and web data stream - Google Search Console property - Google Tag Manager account and container, if appropriate - User roles and access permissions - Data-retention settings - Internal-traffic filters - Referral exclusions, where needed - Appropriate timezone, currency and business settings - Art of Yost must retain administrative ownership of all accounts, properties, containers and data. - The specialist should document which Google account owns each asset and who has administrative, editing and viewing access. 2. Lead and inquiry measurement Define, configure and validate measurement for: - Original-art inquiry submissions - Consultation requests - VIP or collector registrations - General email registrations - Contact-form submissions - Print-interest actions - Artwork-specific lead submissions - Click-to-email and click-to-call actions, if strategically useful - Klaviyo form submissions, where measurable - Successful form completion rather than button clicks alone The specialist should coordinate with ECOMPLIX and the Klaviyo specialist to ensure that: - GA4 records the appropriate conversion action - Klaviyo receives the lead and required profile properties - Event, artwork and source identifiers use consistent naming - Personally identifiable information is not sent to GA4 6. UTM and source taxonomy Create a practical, documented UTM and source-naming system for: - Tampa - Miami/Art Basel - Artwork-specific QR codes - General event QR codes - Organic social - Meta Lead Ads - Partnerships - Influencers or collaborators - Press - Paid campaigns - Direct outreach - Future events - The framework should define standards for: - utm_source - utm_medium - utm_campaign - utm_content - utm_term, when appropriate - Event identifier - Artwork identifier - QR identifier - Landing-page destination - Naming, capitalization and formatting rules The system should be simple enough for the Art of Yost team to use consistently. 7. Tampa QR measurement Coordinate with ECOMPLIX before Tampa QR codes are finalized. ECOMPLIX will create and test up to: - 15 artwork-specific QR codes - 1 general VIP QR code - 1 general Print or discovery QR code - The analytics specialist will: - Approve the final UTM and source taxonomy - Define the destination URL requirements - Provide the required campaign, artwork and source parameters - Confirm how QR sessions and conversions will appear in GA4 - Coordinate identifiers with Klaviyo - Validate all final URLs before codes are frozen - Participate in QR testing on real mobile devices - Confirm that scans, sessions, inquiries, registrations and purchases can be evaluated - A client-owned dynamic QR platform is preferred so destinations can be updated without reprinting the codes. - The specialist is not expected to design or print QR codes. 8. Search Console setup Create and configure a client-owned Google Search Console property. The scope should include: - Domain or URL-prefix property recommendation - Ownership verification - Sitemap submission - Indexing review - Coverage and crawl review - Identification of obvious indexing problems - Connection between Search Console and GA4, where appropriate - Baseline organic-search reporting - Documentation of findings that require ECOMPLIX action This is a technical measurement and monitoring setup. A comprehensive SEO content strategy is not required unless separately proposed and approved. 9. Privacy and consent coordination Review the analytics implementation for appropriate privacy and consent handling. This should include: - Identification of tracking technologies in use - Coordination with ECOMPLIX on any required website-side consent implementation - Coordination with the Klaviyo specialist on consent distinctions - Prevention of personally identifiable information entering GA4 - Assessment of Google Consent Mode requirements - Documentation of any legal or policy questions requiring professional legal review - The specialist is not expected to provide legal advice. 10. Dashboard and reporting Build a practical reporting view in GA4, Looker Studio or another agreed client-owned reporting environment. At minimum, reporting should help the team understand: - Website traffic and source - New versus returning visitors - Print-product engagement - Original-art engagement - Ecommerce conversion - Revenue and transactions - Original inquiries - VIP or collector registrations - Artwork-level interest - QR-code performance - Tampa traffic, leads and sales - Email and social traffic - Campaign performance - Device and mobile performance - Funnel drop-off - Data-quality issues - The reporting structure should allow future comparison across: - Pre-Tampa baseline - Tampa event activity - Post-Tampa follow-up - Miami/Art Basel - Post-Art Basel performance - Ongoing website and campaign results The dashboard should emphasize useful business decisions rather than vanity metrics. 11. Meta and Instagram measurement readiness Ensure the measurement foundation can support future Meta and Instagram campaigns and lead capture. This includes: - UTM standards for Meta campaigns - Consistent campaign, ad and form naming recommendations - Coordination with the Klaviyo specialist on Meta Lead Ads source properties - Verification that website traffic from Meta can be identified in GA4 - Recommendations for future Meta Pixel or -Conversions API implementation, if needed - Documentation of measurement dependencies for paid social - This scope does not automatically include paid-media strategy, creative development, audience targeting, media buying, campaign management or advertising spend. Any Meta Pixel, Conversions API or advanced advertising-measurement implementation beyond the agreed Phase 1 requirements should be clearly scoped and priced before work begins. 13.
