How GrowMyMail tripled its reply rate by tiering clients by spend

Overview

GrowMyMail runs fully managed, performance-based email and SMS retention for large Shopify brands. Their economics only work with big clients — stores already spending serious money — which makes Upwork a targeting problem: plenty of email-marketing jobs, very few from the right kind of buyer.

The challenge

Bidding manually, the team sent 70 proposals monthly and got replies on 2.9% of them. Two things were broken: they were often late to good jobs, and it was hard to consistently tell a $500-budget store from a $70k-spend brand before writing each proposal. Tracking lived in a spreadsheet, with no reliable way to tell which pitch actually earned replies.

What changed

In December 2025 they rebuilt bidding in Vollna as nine auto-bidding setups segmented by client spend tier — $1k+, $10k+, $30k+, $50k+, $70k+ historical spend, plus setups for expert-only briefs and 7–8 figure brands. Each tier gets its own filter, its own pitch, and its own boosting budget: the bigger the client, the more connects the system is allowed to spend to be seen first.

How they run it

  • Nine setups tiered by the client's historical spend, all running 24/7 with 15-proposal daily caps.
  • The AI Job Qualifier reads every one of the 21,528 matched jobs on the team's behalf, so connects only go to briefs from the right kind of client.
  • Bid boosting scaled by tier (up to 60 connects on $70k+ clients), which keeps their average submission position in the top 4 applicants.

An 8.8% reply rate against 2.9% bidding manually, at $36.50 per client reply. Their average client is worth six figures a year in managed revenue, so one retained client covers years of connects and subscription.

Closing is still on the team: 156 conversations became 7 contracts. But sourcing them no longer takes anyone's day. Sending 250 proposals a month by hand is a full-time bidding job; here it runs around the clock and lands among the first four applicants.
